Build a Weighted Vendor Ranking from Three Data Sources

The quarterly scorecard ranked the contamination supplier #2 — "Approved, monitor their quality trend." Every number in it was correct.

Two of every twenty-four rolls of shrink wrap arrived with metal shavings pressed between the layers. Plant quality quarantined the rolls at incoming inspection and filed QIR-2026-018: "contamination near-miss," escalated to MAJOR. Metal fragments, one shrink tunnel away from finished consumer packaging. The supplier took four days to acknowledge it and still has not supplied a root cause or CAPA.

That supplier — PeakForm — shows 88.9% on-time delivery and three quality incidents. The scorecard counts the incidents, averages the survey, and ranks PeakForm second. The arithmetic checks out. The ranking does not survive a quality director reading it.

This lesson is about the gap between a scorecard that counts and one that weighs. You will take three messy sources, brief an AI to build a weighted scorecard that treats a contamination near-miss differently from a cosmetic variance, and compress the result into a ranking a director can act on Thursday morning.
